A lot of founders approach competitive analysis as a threat assessment - a defensive exercise designed to prove their product is better than the alternatives. That framing doesn’t produce the ideal output. Rather than ‘how do we beat our competitors?’, think more in terms of ‘what does our buyer already believe, what have they already tried, and why is none of it working well enough?’. Competitive analysis done well is about empathy - you’re mapping the world your buyer lives in before they ever encounter your product. When you understand that world precisely - the alternatives your ICP has already considered, the compromises they are currently making, the gaps that none of the existing options fill - you stop competing on features and start competing on fit. This is what positioning is built on, and positioning is what makes the difference between a product that sells itself and one that has to be explained.

Templates in this section

04.1 — Competitor Matrix

This tool is a structured side-by-side comparison of all competitors across consistent criteria. The matrix tells you where the market is clustered, where it is sparse, and where the gaps are that your product could own. Use it for assessing competitive advantage now, and later use it as a sales enablement tool, and add a succinct version to your website.

04.2 — Competitor Snapshot

A deep-dive profile of each individual competitor. Where the matrix gives you breadth, the snapshot gives you depth - their positioning, their strengths, their weaknesses, and critically, how your ICP talks about them. These can later be converted into Competitive Battlecards for your sales team.

04.3 - Strategic Advantages - VRIO Analysis

A structured framework for assessing whether your competitive advantages are truly defensible. VRIO follows the competitor work deliberately — you need to know your competitive landscape before you can honestly answer whether your advantages are Valuable, Rare, hard to Imitate, and supported by your Organisation. The output feeds directly into your positioning statement in Section 05.

By completing this section you’ll have more than a competitive overview. You’ll have a precise map of the space your buyer is navigating - what they have tried, what is missing and where your product has a genuine right to occupy. That map is the direct input to your positioning work in Section 05. Founders who skip or rush this section build positioning on assumption. Founders who do it well build positioning on evidence.

Next: Section 05 - Positioning and Messaging Your competitive analysis is the foundation. You now know what space is available, what claims are already owned, and where the gap is that your product was built to fill.
